Hard constraint

Must run from a clean clone with no GCP account:

uv sync && uv run swarmplane demo warehouse

DuckDB over a bundled synthetic dataset. BigQuery is the documented production adapter behind the same interface. Any regression in the one-minute local run is breaking.
